Every year around this time I see the same thing.
Owners getting ready for Black Friday and Christmas by buying more stock and more ads.
Nobody touches the systems.
And then November arrives :D
Orders double. The spreadsheet only one person understands starts breaking. The website says 12 in stock, the shelf says 3. Customers email asking where their order is and nobody knows who was dealing with it.
The peak doesn't create these problems. It just shows you the ones you already had.
Selling online for years taught me one thing about this: a busy month is the worst moment to fix anything. You are tired, the team is busy, and every change feels risky.
So if you still have a few weeks, here is what I would actually do.
Walk one order from click to delivery. Yourself. Every step, every app, every copy paste.
Write down where it waits for a person.
Fix the two worst ones. Not ten. Two.
Then decide who answers "where is my order?" before the first customer asks it.
Boring work, I know. But it is the boring work that lets you enjoy a good season instead of just surviving it.
More ads into a broken process only gets you angry customers faster.
